Over the years, the company has built a solid reputation in the medical devices industry. However, like many manufacturing entities, Emodial has encountered increasing challenges in maintaining itself competitive in a rapidly evolving market. As the industry continues to grow and diversify, customer expectations have also risen, demanding not only high-quality products but also greater efficiency in both production and operational processes. Recognizing those trends, Emodial decided to adopt Lean Management, a methodology initially developed in the automotive industry, precisely in Toyota, known for its effectiveness in optimizing processes by eliminating waste and focusing on a customer-centric approach. Lean methodology focuses on creating more value with fewer resources by streamlining operations and continuously improving every aspect of the business. Emodial has been supported by Lean Bet, a consultancy firm specializing in Lean implementation, to initiate a transformation journey by adopting the Lean philosophy. Emodial commenced a phase of profound transformation that involves every part of the organization. The transformation focuses on refining both physical and informational processes, aiming to eliminate inefficiencies and streamline workflows. Emodial understands the importance of the involvement of people for the effectiveness of their projects. Therefore, a significant part of this transformation focuses on fostering a culture of continuous improvement, engaging employees at all levels. One critical area of focus in this transformation is the warehouse, which plays a vital role in the supply chain by ensuring the timely availability of materials and efficient inventory management. To address this, Emodial initiated a dedicated warehouse project that began with a comprehensive study of the current “AS IS” state. This phase aimed to identify and document the numerous inefficiencies and hidden waste in the warehouse's daily operations and management practices. Following this initial observation, Emodial conducted detailed analyses using the ABC-XYZ technique, which categorizes inventory based on consumption patterns and inventory levels. In addition, insights have been gathered directly from warehouse operators. As part of the initiative, Emodial introduced a new procurement policy based on the “Kanban model,” which was adapted to the company’s needs. This model optimizes in-bound material flows, reduces lead times, and enhance operational efficiency. This policy also aims to improve the company's financial stability by minimizing the working capital tied up in inventory, aligning inventory levels with production needs. Additionally, the continuous monitoring system has been reinforced using Key Performance Indicators (KPIs) to track performance and promptly address any emerging issues.
Nel corso degli anni, l'azienda ha costruito una solida reputazione nell'industria dei dispositivi medici. Tuttavia, come molte realtà manifatturiere, Emodial ha incontrato crescenti difficoltà nel mantenersi competitiva in un mercato in rapida evoluzione. Con la crescita e la diversificazione del settore, le aspettative dei clienti sono aumentate, richiedendo non solo prodotti di alta qualità, ma anche una maggiore efficienza sia nei processi produttivi che operativi. Riconoscendo queste tendenze, Emodial ha deciso di adottare il Lean Management, una metodologia sviluppata inizialmente nell'industria automobilistica, precisamente da Toyota, nota per la sua efficacia nell'ottimizzazione dei processi eliminando gli sprechi e concentrandosi su un approccio incentrato sul cliente. Per affrontare questa sfida, Emodial ha avviato un progetto dedicato al magazzino che è iniziato con uno studio completo dello stato attuale (“AS IS”). Questa fase mirava a identificare e documentare le numerose inefficienze e gli sprechi nascosti nelle operazioni quotidiane e nelle pratiche di gestione del magazzino. In seguito a questa osservazione iniziale, Emodial ha condotto analisi dettagliate utilizzando la tecnica ABC-XYZ, che classifica l'inventario in base ai modelli di consumo e ai livelli di scorte. Inoltre, sono state raccolte informazioni direttamente dagli operatori del magazzino. Come parte dell'iniziativa, Emodial ha introdotto una nuova politica di approvvigionamento basata sul “modello Kanban”, adattato alle esigenze dell'azienda.
